An IoT prototype should answer a practical question:
Can this product idea work well enough to justify the next stage?
It does not need to look like the final product. It does need to reduce the biggest technical risk.
What should the prototype prove?
Before budgeting, decide what uncertainty you are trying to remove.
For some products, the risk is sensing accuracy. For others, it is battery life, BLE pairing, cellular coverage, cloud cost, enclosure size or user workflow.
If the prototype tries to prove everything at once, it becomes expensive and slow. If it proves the wrong thing, it gives false confidence.
Development board or custom PCB?
This is the first big cost decision.
| Approach | When it makes sense | What to watch |
|---|---|---|
| Development board | Fast proof of concept, sensor validation, cloud demo | Not production size, wiring issues, higher power, poor enclosure fit |
| Module-based prototype | BLE, Wi-Fi or cellular proof with less RF risk | Module cost, antenna placement, certification limits |
| Custom PCB prototype | Size, power, connector, RF or manufacturing constraints matter | Higher design effort, fabrication time, bring-up risk |
A development board prototype can be a smart first step. It becomes a problem only when the team treats it as production architecture.
Typical cost blocks
An IoT prototype budget usually includes:
- sensor and component selection
- development board or PCB design
- firmware for reading data and handling edge cases
- connectivity such as BLE, Wi-Fi, cellular or LoRaWAN
- basic cloud ingestion and storage
- mobile app or web dashboard
- enclosure mock-up or 3D printed housing
- testing and iteration
The hidden cost is integration. Each part may work alone. The product only becomes useful when the full path works.
What makes a prototype more expensive?
Several choices increase cost quickly.
Custom PCB design adds schematic, layout, fabrication, assembly and bring-up. Cellular adds modem behaviour, SIM management, antenna work and data plan testing. Battery-powered devices need sleep modes, measurement and wake-up design. A phone app adds pairing, permissions and device state handling. A cloud dashboard adds users, storage, alerts and security.
This is where things become expensive.
Not because engineers are adding complexity for fun. Because real devices fail in small, boring ways.
What can be excluded from a first prototype?
Many items can wait if they are not part of the key risk:
- final enclosure tooling
- beautiful dashboard design
- every user role
- production test fixtures
- full fleet management
- large-scale analytics
- certification testing
But be careful with security, OTA and diagnostics. Even if they are not fully built, the architecture should leave space for them.
Indicative prototype budgets
| Prototype type | Approximate budget | Good for |
|---|---|---|
| Sensor POC | Rs 2-5 lakh | Checking feasibility, data quality, basic connectivity |
| App/cloud demo | Rs 4-8 lakh | Showing user flow and device-to-cloud path |
| Custom hardware prototype | Rs 8-18 lakh | Size, power, connector, industrial or pilot needs |
| Pilot-ready prototype | Rs 15-30 lakh+ | Limited deployment with better diagnostics and support |
These ranges are indicative. Imported components, enclosure needs, RF testing and iteration cycles can change the number.
How to keep the prototype focused
Write one sentence before starting:
This prototype exists to prove \_\_.
Then make the build serve that sentence.
If the answer is "prove that the sensor works in a dusty factory", spend effort on sensor placement and data logging. If the answer is "prove users can pair and configure the device", spend effort on mobile app flow and failure states.
